Six weeks of embedded working sessions — adoption tracked as weekly active AI users, not workshop attendance.

Context

A 19-person marketing team at a marketplace. Two AI tools licensed, one webinar delivered, three actual users. Leadership wanted “an AI-native team”; the measurable version we agreed on was weekly active AI users.

What was built

Team enablement over six weeks, part-time: working sessions inside real tasks (lifecycle emails, category pages, CS macros), a shared prompt library seeded from the team’s own shipped work, and a weekly active number published to the team every Friday.
